The utilization of tannery sludge (TS) in construction materials not only effectively reduces pollution and resource consumption associated with waste disposal, but also promotes low carbon transformation the building sector, further advancing sustainable development green construction. This study aims to investigate impact sludge-based geopolymer gel on cementitious material performance, revealing evolution mechanisms fluidity, setting time, hydration process, compressive strength under coupled effects alkali activation, thereby providing a reusable technical pathway address challenges similar special solid wastes. A series alkali-activated composite (AACC) were prepared by partially substituting cement alkaline activators, TS, fly ash (FA), through adjustments TS–FA ratios equivalent (AE) variations. workability, AACC systematically investigated. experimental results indicated that as TS content increased from 0% 100%, fluidity fresh decreased 147 mm 87 mm, while initial final times exhibited an exponential upward trend. incorporation was found inhibit hydration, though this adverse effect could be mitigated activation. Notably, 20–40% dosages (SD) enhanced early-age strength. Specifically, group at 3 d age 24.3 MPa, 20% 25.9 MPa (an increase rate 6.58%), 40% 24.5 0.82%), whereas excessive additions resulted reduction products diminished later stage development.
